Real Madrid haven’t made it official yet, but the defensive overhaul under Jose Mourinho is essentially a done deal. Three new faces are reportedly set to arrive this summer, and the early blueprint for his first-choice backline is starting to come into focus.

The club’s presidential election briefly froze transfer activity, but with that settled, Madrid has moved quickly to back its new manager. And true to form, Mourinho is starting from the back — building a defense that reflects his signature blend of grit, aggression, and tactical discipline.

It might surprise you that Madrid actually had La Liga’s best defensive record last season, conceding one fewer goal than champion Barcelona. But that stat doesn’t tell the full story. Injuries hammered the squad, with veterans like Eder Militao, Antonio Rudiger, Dani Carvajal, and David Alaba all missing significant time. Only Dean Huijsen — who struggled in his debut season and was left off Spain’s World Cup roster — started more than half of the league matches.

So the need for reinforcements was obvious. According to multiple reports, here’s who’s coming in.

The New Core

Liverpool’s Ibrahima Konate appears to be the first piece. Club president Florentino Perez confirmed the signing during his campaign, and while Madrid hasn’t made a formal announcement, the deal is widely considered complete. Konate wasn’t always consistent in his final season at Anfield, but he brings Champions League experience and a style that fits Mourinho’s demands. France teammate Kylian Mbappe gave the move a public endorsement: Konate is a very aggressive defender, in the best sense. Never a bad move, he’s tough in his marking, he wants his opponent to feel like they’re going to have a rough night. I love defenders like him on my team.

Negotiations with Chelsea for left-back Marc Cucurella are ongoing but expected to close. The Spain international, a key figure in both the Euro 2024 triumph and the current World Cup squad, fits the classic Mourinho mold — the kind of player you love if he’s yours and hate if he’s not.

On the right side, Inter Miami’s Denzel Dumfries is the likely starter. The Dutchman isn’t flashy, but he’s defensively sound — exactly the type Mourinho trusted during his treble-winning Inter days.

Who Stays, Who Goes

Antonio Rudiger looks set to partner Konate in central defense. The 33-year-old just signed a one-year extension and embodies the slightly unhinged, all-in mentality Mourinho demands — think Ricardo Carvalho, John Terry, Pepe, Sergio Ramos. But given Rudiger’s age and recent injury history, Madrid could still add another center-back. Names like Riccardo Calafiori and Josko Gvardiol have been floated in the Spanish press.

Dani Carvajal, the last holdover from Mourinho’s first stint at the club, has finally left. The right-back was sold to Bayer Leverkusen during Mourinho’s original tenure before returning after his departure. Their relationship was complicated, but Carvajal’s exit gives Mourinho a clean slate — 13 years after a fractious goodbye.

Trent Alexander-Arnold remains on the roster, but his role is uncertain. Dumfries’ arrival suggests Alexander-Arnold will have to fight for a starting spot. More likely, he becomes a rotational option and a wildcard off the bench when Madrid needs something different. Successive England and Madrid managers haven’t fully cracked the code on maximizing his creative gifts, and it’s unclear whether Mourinho will bother trying.

Huijsen, with his modern build-from-the-back style, looks more like a Pep Guardiola center-back than a Mourinho one. Expect him to drop to the bench alongside Alvaro Carreras, who was brutally exposed by Michael Olise in the Champions League last season. Mourinho isn’t known for tolerating full-backs who get shredded one-on-one.

Academy product Raul Asencio could become this era’s Nacho or Lucas Vazquez — a dependable, homegrown squad player. Meanwhile, David Alaba quietly followed Carvajal out the door, a move that made sense given his injury struggles. Eder Militao, Ferland Mendy, and Fran Garcia remain as depth options if they can stay healthy.

What’s clear: Mourinho isn’t messing around. He’s already reshaping Madrid’s defense in his image, and the pieces are falling into place faster than most expected.
